General Background Global digitalization and competitive pedagogical landscapes necessitate that schools transform into adaptive organizations integrating academic quality with spiritual character. Specific Background An Islamic foundation in Sidoarjo Regency experienced an unpredictable attack when its primary student supplier, a partner boarding school, established its own formal schools. Knowledge Gap While the five forces model widely evaluates urban or higher learning competitiveness, empirical analyses assessing rural schools confronting sudden supplier-to-competitor transformations remain scarce. Aims This study analyzes the competitive challenges and strategic adaptations of a rural foundation using the five forces structural model. Results Utilizing a qualitative case study involving in-depth interviews, observation, and documentation, the analysis reveals severe pressure from new entrants possessing strong socio-religious legitimacy. The foundation faced diminished supplier power, increased bargaining power from parents demanding integrated religious learning, and a high threat of substitution from modern boarding schools. In response, the institution implemented adaptive strategies by strengthening its inclusive identity, expanding recruitment networks, and fostering internal organizational integration. Novelty This research specifically maps the unpredictable structural attack within a rural socio-cultural context where an established partner abruptly converts into a direct market rival. Implications Foundations must proactively leverage their social trust capital and execute differentiation strategies, such as developing pseudo-boarding environments, to sustain institutional competitiveness amidst evolving market pressures. Highlights: The sudden transformation of a primary student supplier into a direct competitor severely disrupted institutional enrollment stability. Parents increasingly demand integrated academic and spiritual learning environments, elevating their bargaining power across local pedagogical choices. Strengthening internal organizational integration and expanding recruitment networks successfully counters severe socio-cultural competitive pressures.
