This study explores how a female madrasah principal leads efforts to optimize extracurricular activities at MTs An-Nizham Jambi, with particular attention to leadership roles, management strategies, and supporting and inhibiting factors. The study used a qualitative case study design and collected data through in-depth interviews, observation, and documentation involving the principal, vice principal, extracurricular coaches, and students. Data were analyzed through condensation, display, and conclusion drawing, with credibility strengthened through triangulation and member checking. The findings show that the principal acts as a planner, motivator, coach, coordinator, and supervisor while promoting participatory decision-making and stakeholder collaboration. Program improvement is supported by teacher involvement, parental and committee support, and gradual resource allocation. Key constraints include limited funding, inadequate facilities, and scheduling conflicts. The study highlights the value of participatory leadership in sustaining extracurricular programs under resource limitations.
